Better Systems, Stronger Growth
Proposal for Trey Waters, from CD, your Growth & Systems Partner

Better systems. Stronger growth.

One partner connecting your marketing, websites, CRM, and business systems, helping your businesses run more efficiently and grow more consistently.

Most owners end up with a strategist who hands over a plan, or a doer who waits for instructions. You get both in one person: a fractional CMO who also does the work. Together, we agree on the direction and decide where our efforts will count most. Then I build it.

You choose the priority, I build it, and you see what changed. Each project works within an agreed scope, capacity, and timeline.

What you get from this

Connected systems

Your businesses' tools and processes are coordinated, not handled one by one.

Less repetitive admin

We look for manual tasks your team can stop doing by hand.

Fewer lost leads

Better lead capture, follow-up, and retention, with your team closing the accounts.

Platforms that keep running

Your websites and GymMaster stay maintained while new work gets built.

Marketing leadership

You get CMO-level direction across all your businesses: what to focus on, what to fix, and what to stop.

Transparent reporting

You see what was done, what changed, and what's worth continuing.

Direct access

The person you talk to is the person doing the work.

Full ownership

Your accounts, websites, data, and deliverables stay yours.

Every month: recurring work, plus one focus project

The recurring work keeps everything running. On top of that, one focus project for your growth, systems, or retention gets most of my time. Leading it all is the strategy: deciding each month what will move the needle most across your businesses.

AreaWhat's included
Waters Wellness websiteMaintenance and minor updates, as needed
Trailtown websiteMinor updates and new program listings, as needed
GymMasterAdministration and troubleshooting, as needed
Person Street PharmacyMaintenance and minor updates, as needed
Other pharmacy websitesMinor updates, as needed
Monthly strategy call and written reportOne a month, to review results and set the next priority across your businesses
Progress check-inOnce or twice a week

Minor updates and major work

A minor update is a small change to something that already exists, such as text, an image, a date, or a program listing. New pages or features, redesigns, and integrations are major work.

When there's more to do

We can prioritize it over something else, move it to a later month, make it the next focus project, or I can quote it separately.

Step 1 of 2

Build your first 90 days

What would move the needle most for you? The Waters Wellness rebuild is the proposed start. Pick a goal to see what could follow it, then change either of the next two projects.

Each project starts when the one before it is finished. With the rebuild at this length, the next project's target start is Mid-December. If it runs longer, the later targets move too.

How focus projects work

  • One main project is active at a time, and recurring work continues throughout.
  • Each project has an agreed scope, deliverables, success measures, and estimated timeline before it starts.
  • Larger projects can span several months, and I report milestones and progress each month.
  • The next project starts when the current one is finished or we agree to change priorities.
  • Big changes to a project's scope need both of us to agree.
Proposed first project

The Waters Wellness rebuild is included

There's no separate professional build fee for the full rebuild.

This is a big project, and I'm including it as part of our working relationship. For context, the Trailtown website project was $4,400. The two projects differ, so that's history and not a price for this one. It works the same way as the Person Street rebuild, which was included when the monthly fee went from $2,400 to $2,700.

What's included

  • Website structure and page design
  • Prescriber-focused messaging and information
  • Mobile-responsive implementation
  • Lead capture forms
  • Basic analytics and conversion tracking
  • Basic on-page SEO
  • Testing and launch support

Custom integrations, major functionality changes, and substantial additions beyond the approved scope may be quoted separately.

Fix the bottlenecks you've already told me about

You know where your team loses time. Staff-time focus projects start with those problems, so we can show what each fix saved.

  1. Pick the bottleneckWe choose the one costing your team the most time.
  2. Measure it todayYour team tells us how long it takes and how often it happens.
  3. Build the fixI simplify or automate it, with your approval for any change to pharmacy operations.
  4. Show the hours savedWe measure again and put the before and after in your monthly report.
How small savings add up

Example: a task taking 10 minutes, done 6 times a day over 22 workdays, uses 22 staff hours a month. At $25 an hour, that's $550. These numbers are illustrative. We'd use your real ones, and hours only count if they cut overtime or go to useful work.

What it takes to pay for itself

The fee is $3,500 a month. Any one of these results covers the whole fee on its own.

Conservative estimate 11 new prescribers 11 × 8 prescriptions × $40 gross profit = $3,520 a month Your actual margins may be higher. We'll use your real numbers on our call.
35 min saved per staff member, each day 10 staff × 12.8 hr a month × $30 = $3,840 a month
100 members or patients kept 100 × $35 gross profit = $3,500 a month

Or a mix of all three

You don't need just one. Here's an example month: 4 new prescribers, 30 minutes a day saved per staff member (about 11 hours a month), and 10 members kept. Together that's about $4,930, which covers the full fee.

Prescribers $1,280Staff time $3,300Kept $350

These are estimates based on illustrative figures. We'll confirm them with your real numbers on our call, and your monthly report will show what actually happened.

Why one partner

Your website, marketing, CRM, and systems work affect each other. With one partner who already knows your businesses, a change in one place gets carried through to the others, and you have one person to ask about all of it.

About the agency savings

The $200 depends on the contract actually ending and on which responsibilities move over. This proposal doesn't automatically include every service the agency provides, so we'd confirm what still needs covering.

Less than one full-time employee, working across all your businesses

A full-time pharmacy technician typically costs about $3,800–$5,200 a month once you add payroll taxes and benefits, and works in one location. For $3,500, you get one person building systems and growth across Waters Wellness, Laurel Family Drug, Trailtown, Person Street, and your other pharmacies, with no payroll taxes, benefits, or hiring to manage.

Technician cost is a market estimate based on U.S. wage data plus 20–30% for taxes and benefits. Your actual costs may differ.

Why this isn't another agency

You've seen how the usual agency setup works. Here's the difference.

The details

Priorities and requests

We set priorities at the monthly strategy call. If something urgent comes up, we decide whether it replaces something this month, waits, or gets quoted separately.

Timelines

Dates are estimates. They depend on the project, your team's approvals and content, and access to the accounts involved. Any change to a project's scope is agreed before I act on it.

Your approvals

You or your pharmacist-in-charge approve health or therapy claims and any change to pharmacy operations. Final compliance decisions stay with you. Your team handles lead follow-up and closing.

Patient information and access

No patient information goes into any tool until you've approved it and the right agreements are in place. You keep owner-level control of your accounts.

Ownership and costs

You own your websites, accounts, data, and deliverables, and I keep your information confidential. Ads, software, and hosting are paid by you, and social media management is quoted separately.

The written agreement

This page is a proposal. Start date, length, notice, and payment terms go in a separate written agreement.

Step 2 of 2

Are you in?

If you agree, download this proposal, sign it, and send it back to me. I'll then send the written service agreement for the start date, term, and payment details.

The PDF includes your 90-day plan from Step 1 and a signature page.

This page is a proposal for discussion, not a signed agreement. Final terms will be in a separate written service agreement.
